How We Built an Outdoor Gear Brand Without a Single Factory Visit

When we launched our outdoor gear brand, we had a problem. We needed to manufacture in China, but we could not afford to travel there. Flights, hotels, and time away from the business were simply not in our budget. So we built a remote sourcing system that worked. Here is how we did it.

The first thing we learned was that remote sourcing is possible, but it requires more discipline than sourcing in person. When you cannot visit a factory, you have to compensate with systems. We built a checklist for every supplier: business license, video tour, reference customers, and a sample order. No supplier got a bulk order until they passed all four.

The second thing we learned was that video calls are essential. We scheduled regular video calls with our suppliers—not just to discuss orders but to see their facilities. We asked them to walk through the factory with a phone, showing us the production line, the warehouse, and the quality control area. We learned to spot red flags: disorganization, unsafe conditions, workers who seemed untrained.

The third thing we learned was to use third-party inspections. For every order, we hired an inspector to visit the factory and check the goods before shipment. The cost—a few hundred dollars—was small compared to the cost of receiving defective products. The inspection reports gave us confidence and leverage if something went wrong.

The fourth thing we learned was to build relationships through consistent communication. We talked to our suppliers every week, even when there was nothing urgent to discuss. We asked about their business, their challenges, and their plans. Over time, we became more than just a customer—we became a partner. And partners treat each other well.

The fifth thing we learned was to diversify. We never relied on a single supplier. We qualified at least two for every product category, and we split orders between them. This gave us backup if one supplier had problems, and it kept both suppliers competitive.

Today, our brand generates over $3 million in annual revenue, and we still have not visited a factory in person. That will change as we grow—we plan to visit next year. But the system we built works. Remote sourcing is not ideal, but with the right processes, it is absolutely achievable. You do not need to be on the ground to build a successful brand—you need to be disciplined, consistent, and committed to quality.
